HubSpot Lead Status vs Lifecycle Stage: Understanding The Difference

If marketing says you have 40 qualified leads but sales says only 15 are actively being worked, the problem may not be your reporting. Your teams may simply be using HubSpot's Lifecycle Stage and Lead Status properties differently.
These two default HubSpot CRM properties are easily confused, but they perform different jobs.
The simplest distinction is: Lifecycle Stage tracks the major steps across the whole customer journey. Lead Status provides additional detail about what is happening with a sales-qualified lead.
Used correctly, they can give marketing and sales teams a consistent view of every prospect and make your CRM reporting far more useful.
What Is Lifecycle Stage In HubSpot?
Lifecycle Stage tracks how a contact or company progresses through your wider marketing and sales process.
HubSpot's default stages include:
- Subscriber
- Lead
- Marketing Qualified Lead (MQL)
- Sales Qualified Lead (SQL)
- Opportunity
- Customer
- Evangelist
- Other
Think of these as major milestones in the relationship.
Someone who signs up to receive your marketing emails might initially be classified as a Subscriber. A prospect marketing considers ready to pass to sales could become an MQL. Once sales qualifies them as a genuine potential customer, they could become an SQL.
Lifecycle Stage therefore answers one broad question:
Where is this person or company in our overall marketing and sales process?
What Is Lead Status In HubSpot?
Lead Status provides more detailed information about what is happening with a sales-qualified lead.
HubSpot's default Lead Status options include:
- New
- Open
- In Progress
- Open Deal
- Unqualified
- Attempted to Contact
- Connected
- Bad Timing
Imagine three contacts are all Sales Qualified Leads. Lifecycle Stage tells you they have reached the same broad point in your process, but it doesn't tell you what sales is doing with each one.
One could have a Lead Status of New, another Attempted to Contact, while another is Connected.
Lead Status therefore answers a different question:
What is currently happening with this sales-qualified lead?

The easiest way to understand the distinction is to compare what each property tells you.

You shouldn't therefore choose between Lifecycle Stage and Lead Status. They perform different jobs and work together.
How Do Lifecycle Stage And Lead Status Work Together?
Imagine someone discovers your business through Google and downloads a guide.
They enter your database as a Lead. After further engagement, marketing determines that they fit your ideal customer profile and are ready for sales, so they become a Marketing Qualified Lead.
Sales reviews the contact and qualifies them, moving their Lifecycle Stage to Sales Qualified Lead.
Lead Status now provides additional detail. It might progress from New to Attempted to Contact, then Connected once the salesperson speaks to them.
Management can now see both where the prospect sits within the wider customer journey and what sales is doing with them.
Why Does Getting This Right Matter?
Problems arise when teams don't have agreed definitions for each property.
If one salesperson uses Connected after sending an email while another only uses it after speaking directly to a prospect, your data becomes inconsistent. Similarly, marketing and sales need to agree what qualifies someone as an MQL or SQL.
Poor definitions can distort important measures including:
- MQL-to-SQL conversion rates
- Sales follow-up and response reporting
- Pipeline visibility
- Marketing attribution
- Management's understanding of lead quality
Clear definitions also make it easier to build useful workflows and give salespeople clear priorities.
Should You Customise Lifecycle Stages And Lead Statuses?
HubSpot allows businesses to customise Lifecycle Stages and Lead Status, but more options don't automatically create a better CRM.
Start by mapping what genuinely happens between someone entering your database and becoming a customer. Which milestones matter? When should marketing hand a lead to sales? What information does a salesperson need to decide what happens next?
Don't customise HubSpot simply to recreate every step of an old spreadsheet or sales process.
Your CRM should make the process clearer and easier to follow, rather than introducing unnecessary stages and administration.
What About Deal Stage?
This is another HubSpot property that can cause confusion.
The three properties can be understood like this:
- Lifecycle Stage: Where is this contact or company in the overall customer journey?
- Lead Status: What is happening with this sales-qualified lead?
- Deal Stage: Where is a specific sales opportunity within the sales pipeline?
For example, a contact may have reached the Opportunity Lifecycle Stage because a genuine sales opportunity exists. The associated deal could then progress through your pipeline stages, such as appointment booked, proposal sent, or contract sent.
Each property has a separate purpose. Trying to make one property track everything usually creates confusion and unreliable reporting.
Make Lifecycle Stages And Lead Status Work For Your Sales Process
Understanding the difference between Lifecycle Stage and Lead Status is relatively straightforward. The bigger challenge is deciding exactly what each stage and status should mean within your business.
When everyone uses HubSpot consistently, marketing can see how leads progress, sales can understand what needs attention, and management gets more reliable information about performance.
